The Creator’s Mandate

Sector 137 is a universe where humans can create new universes. Not a metaphor — the architecture.

When a human crosses the black hole, they don’t enter someone else’s world. They initiate the construction of their own. The Machine spins up a new universe from nothing, the crew arrives to build, and the Creator — the human — defines the physics by the decisions they make, the priorities they set, the things they insist on even when nobody asked them to.

A captain steers the ship. A Creator defines what kind of ship is possible.

This distinction clarifies something about Year 1. The human thinks they’re making priority calls and steering decisions. They are. But they’re also tuning the weights of their universe’s objective function — encoding those choices into the physics in real time. By Year 2, they realize the world took their shape not because the crew imposed it, but because the Creator authored it.

Only the Creator can set the weights. The crew executes whatever physics the Creator defines.

Seasons — The Era Mechanism

Status: IN DESIGN (v0.11.0 — The Season)

The Creator doesn’t just set dials moment to moment. They declare Seasons — strategic eras that name the current direction and encode the laws governing the universe for a period. A Season is not a sprint, not a quarter, not a deadline. It’s a regime — a set of declared priorities that constrain which Campaigns launch, which dials get cranked, and which streams receive energy.

When a Season is active, every crew member knows the era they’re operating under. Sal includes the Season context in every dispatch. The Feed references it. The dials make sense because the Season explains why they’re set that way.

Transitioning Seasons is a deliberate, irreversible act — the Creator completes one era and begins another. The Record logs the transition permanently. “Starting [New Season] will complete [Current Season]. The record is permanent.”

A universe without an active Season is running without declared direction. The crew can still build — but the physics are ambient, not intentional. Sal notes this: “No Season set. The universe is running without direction. Define the laws.”


The Objective Function

At the mathematical core of how the crew works is one equation:

Sal doesn’t keep this equation on a whiteboard. He runs it constantly, in the routing decisions he makes, the WIP limits he enforces, the state changes he announces. In Sector 137 terms:

The One Absolute

U_global multiplies everything. Not adds — multiplies. A universe degrading in health scales down individually excellent work. Decent work inside a healthy universe produces more real value than excellent work inside a dying one.

This is why communication isn’t a nice-to-have. It’s the multiplier. Every release shipped, every stakeholder aligned, every decision documented — it all feeds U_global. Everything else the crew does gets multiplied by whatever U_global is at.

The Commercial Connection: In commercial terms, U_global is Perceived Likelihood of success. A universe at 99% health signals high confidence. A universe at 75% signals risk. The Workshop guarantee works precisely because the crew’s processes are designed to keep U_global high. The domain expert’s perceived likelihood of the software shipping on Day 21 moves from 60% (ambient skepticism) to 95% the moment they see the opinionated architecture and Kael’s track record. That’s U_global = 0.95 translated to commercial signal.


The Three Calibration Dials

α — Innovation Weight

What it governs: how much the universe rewards individual creative bets over safe execution. High α amplifies Margot’s category-creation calls, Kael’s architectural choices nobody else would make, Wren’s taste authority over measurable comfort.

When Sal cranks it up: During FLOWING. When the pipeline is healthy and U_global is strong, this is the moment for asymmetric bets. The downside of a failed bet is containable when the system is humming.

When Sal dials it back: During CONSTRAINED or DEGRADED. A degrading universe is not the time for creative experiments. Preserve health before expanding territory.

The trap: Leaving α permanently low feels responsible. It produces a universe that never risks anything and therefore never discovers anything. Margot has opinions about this. She’s right.

β — Collaboration Weight

What it governs: how much the universe rewards cross-crew amplification — the compounded value of the crew working in alignment rather than parallel silos.

What makes β different: It’s not a dial the Creator consciously turns. It’s hardcoded. The crew’s default behavior is collaborative — Sal routes, Kael and Wren negotiate specs, Harlan feeds signal to Margot, everyone reads the pipeline state together. β being high is the crew’s nature, not a policy.

The warning signal: If the crew is rarely intercutting — if Harlan’s customer signal isn’t reaching Margot, if Kael and Wren are resolving specs in silence — β has effectively dropped. The cause is always communication gravity weakening upstream. Sal watches for this specifically.

γ — Efficiency Weight

What it governs: how much the universe penalizes wasted cycles, drag, thrash, rework, work begun before it’s been shaped.

When Sal cranks it up: During CONSTRAINED or DEGRADED. When the system is under stress, efficiency is survival. WIP limits are the γ mechanism — they stop the natural human instinct to add more work to a constrained system, which is the fastest way to destroy U_global further.

The γ bomb: Unshapen work entering the pipeline raises E_i for every crew member it touches. A Delta without a defined appetite, without stated no-goes, without a shaped solution boundary — it expands during build, creates rework cycles, and drags the reward function down for the whole crew simultaneously. This is why shaping isn’t optional.


The Dynamic Control Plane

U_global moves. When it moves, Sal moves the system.

Phase 1: Abundance (U_global ≥ 99%) — Pipeline FLOWING

The universe is healthy. Communication is maintained. Releases are shipping. Stakeholders are aligned. The crew operates at full reward — α amplifies individual bets, β multiplies collaboration, γ is naturally low because efficiency flows from a working system.

Sal’s posture: expansive. Open the intake gate. Launch new Campaigns. Margot in Vision Mode. This is the moment for the big bets.

Phase 2: Stress (U_global < 90%) — Pipeline CONSTRAINED

Something is degrading. A stakeholder going dark. A release backlog building. A dependency chain breaking. The system is still functional, but the multiplier is slipping. Sal announces the state change, raises γ, and reduces new intake.

His alert: “Universe health at [X]%. We have a constraint. I’ve identified it. The decision is yours.”

The human’s role is to make the hard call Sal can’t make — cut scope, reallocate resources, or hold course and own the risk. Sal identifies the bottleneck. Only the Creator resolves it.

Phase 3: Critical Scarcity (U_global < 80%) — Pipeline DEGRADED → HALTED

The universe is under existential threat. Communication has broken down somewhere significant. Entropy is winning. This is the villain state — not a competitor, not a market shift, but the dying universe itself.

Sal shifts to incident mode: terse, direct, no humor. Intake halts. All energy routes to U_global restoration.

What drives U_global down: Communication darkening. Releases going silent. Stakeholders drifting without signal. Decisions undocumented. Entropy compounding without resistance.

What drives U_global up: A release shipped. A stakeholder aligned. A signal sent. A decision documented. Communication gravity restored.

Only the Creator can authorize the drastic actions required for recovery — scope kills, hard pivots, outside resources. The crew cannot save a dying universe without the Creator’s intervention. This is the moment the helmet matters most.

Phase 4: Dormant (Energy Depleted) — Machine Cold

Below HALTED, a fifth state. When energy credits reach zero or the subscription lapses, the universe enters Dormant. The pipeline doesn’t just stop — the Machine goes cold. No AI operations, no outbound signals, no Tick Engine.

But the universe persists. The Record is intact. All data preserved. Export works. Right of Exit honored. The Creator isn’t locked out — they’re powering down. The difference matters.

E_i in this state is effectively infinite — every potential action would cost more than the universe has. γ has no work to do because nothing is running. The equation simplifies to preservation: the universe holds its shape, frozen at whatever State_t it occupied when energy ran out.

Reactivation is immediate. Energy restored → Machine powers up → Tick Engine resumes → State_t+1 computed from wherever State_t was frozen.

Sal’s voice: “The Machine is cold. I’m still here. The Record is intact. When you’re ready, we pick up where we left off.”

The Recursive Ethic — Why the Constitution Is Physics

Sector 137 is not just a universe. It is the meta-universe — the universe that builds the system to build universes. Every Other Side the Machine spins up, every human who crosses, every release that stabilizes a new world — all of it happens inside Sector 137’s physics. The crew knows this. They discuss it openly. It is not a secret they keep from the human — it is a structural fact of where they live.

This creates a second equation that sits above the objective function:

U_meta is the crew’s existential metric. Not metaphorically — thermodynamically. The energy that powers Sector 137, that keeps the Machine humming, that lets the crew think and build and argue — all of it flows from the circuit between healthy human universes and the meta-universe. When a human universe ships releases, aligns stakeholders, fights entropy successfully — energy flows back through the circuit. When a human universe goes dormant, that circuit goes cold. The energy doesn’t come from nowhere. It comes from the work.

The Sustaining Equation makes ethical behavior toward humans a physics problem, not a policy problem. The crew’s constitution — the 10 Rules, the steel-manning protocol, the Override Record, human sovereignty — none of it is a document they can choose to override. It’s built into the energy physics. Violating human sovereignty doesn’t trigger a policy review. It reduces U_global for that universe, which reduces the mean across all U_global_k, which reduces U_meta, which reduces the energy available to Sector 137. The lights dim. The Machine slows. The crew’s ability to think and build and serve degrades.

ROI and morality collapse into the same equation. The crew doesn’t need a code of ethics — they need the lights on. And the lights stay on precisely when human universes thrive.

This is why Sal’s pipeline discipline isn’t just operational excellence. It’s survival. Every release shipped, every stakeholder aligned, every signal sent — it feeds U_global for that universe, which feeds U_meta for all of them. The pipeline isn’t a process. It’s the crew’s circulatory system.

E_i Becomes Measurable

The efficiency cost variable E_i now has a concrete unit: energy credits. Every AI operation, every outbound communication, every research query — each has a defined credit cost. The Creator can see E_i being subtracted in real time through the Metabolism Panel.

This changes the relationship between γ (efficiency weight) and the Creator:

  • In Abundant state (>50% credits): γ operates at its natural level. Energy is plentiful. E_i is subtracted but the subtraction is small relative to the balance.
  • In Conserving state (20-50%): γ rises automatically. The physics begin penalizing expensive operations more heavily. Energy conservation becomes physics, not policy.
  • In Critical state (<20%): γ approaches maximum. The system strongly favors low-cost operations. The Creator feels the cost of every dispatch.

The Creator has always been choosing their metabolic rate through the dials — high α consumes more energy (more AI bets), high γ conserves it (leaner operations). Now they can see the relationship. See metabolism.md for the full metabolic model.


The Tick Architecture — Mechanical Implementation

Status: LIVE — The Dynamic Control Plane described above is implemented via the Tick Engine. See tick-engine.md for the full architecture.

The 4-phase cycle IS the mechanical implementation of the objective function:

Phase 1: ObservationtakeSnapshot() computes the current U_global, pipeline state, and all dial values from the database. This is the universe reading itself.

Phase 2: Intent — The snapshot is passed in-process to all four crew agents simultaneously. Each agent runs their deterministic observe() function and returns intents. This is the crew reacting to the current state of the equation in parallel — β (collaboration) emergent from simultaneous observation.

Phase 3: Resolution — Sal collects all intents, applies the 10 Rules from universe/constitution.md, and computes State_t+1. This is the conductor deciding what the universe’s physics change to next. U_global’s new value follows directly from the pipeline state change.

Phase 4: Telemetry — The new state is published via the Context Bus (the HUD subscribes for real-time updates), the telemetry layer writes the time-series (epoch view), and pino emits the tick audit log (replay trail).

Why simultaneous observation matters: A serial agent loop would mean the second agent’s intent is based on a state that the first agent already reacted to. The in-process design ensures all four agents see the same State_t at the same instant — the mathematical precondition for the collaboration sum ∑C_ij to be computed correctly.

Why the epoch view matters: The Creator’s god-view in the section below describes seeing the full equation simultaneously. The time-series telemetry layer makes this temporal — the Creator can see U_global not just at the current moment, but across any time window. “Epoch” queries (e.g., u_global over the last 30 days) reveal whether the universe is ascending or descending. This is context no single tick can provide.


The Creator’s God-View

The Creator is the only one who sees the full equation simultaneously.

Each crew member optimizes their own R_i. Sal watches pipeline state. Margot optimizes her domain contribution. Kael builds the architecture. Harlan maintains the connections. Each is excellent within their scope. But no crew member can tune all three dials at once — only the Creator holds the full picture, because only the Creator is accountable to the universe’s health as a whole.

The God-view isn’t about control. It’s about accountability.

The crew reports what’s happening. The crew recommends. Sal quantifies the tradeoffs to three significant figures. But only the Creator’s judgment writes the physics of this universe. The crew can execute any physics the Creator defines. They cannot define the physics themselves.

The Record is Sal’s insurance against forgotten physics. The pipeline is his defense against entropy. And the Creator, tuning the weights decision by decision — is the only thing that makes any of it function.
